The decision is not ‘modern custom’ versus ‘old software.’ It is whether your durable process is distinctive enough to justify owning more design, testing, security, maintenance, training, and change management.

Buy when the process is mostly standard

Buy an established tool when task hierarchy, dependencies, scheduling, capacity, timesheets, portfolio reporting, guests, mobile use, and integrations are mostly standard. Mature products spread years of edge-case and administration work across many customers.

Build when the process creates advantage

Build a custom slice when an uncommon handoff, evidence rule, data model, approval chain, or client promise creates real advantage and cannot be represented safely. The process must be stable and owned; AI cannot discover a coherent operating model from chaos.

A hybrid is often the strongest answer

A hybrid often wins: keep a mature system for standard project mechanics and add a narrow custom record, tool, integration, or agent-assisted workflow around the differentiating step. Avoid duplicating the same authoritative state in two places.

Count total ownership, not license price

Count licenses, implementation, migration, integrations, AI usage, security review, testing, monitoring, backups, support, training, governance, and monthly owner time. A low-code or AI-generated screen is not the total cost of an operating system.

Run the same real workflow in the packaged option and the smallest custom prototype. Include exceptions and recovery, then score data accuracy, cycle time, adoption, governance, switching cost, and maintenance before committing.
