The go-live gate

Owner and scope: one executive sponsor, one accountable process owner, named data and security owners, a bounded first release, success metrics, budget, timeline, exclusions, and go/no-go authority.

Process and data: current and target flows, normal and exception states, approvals, data dictionary, deduplication, units, opening balances, archive policy, reconciliation, integration contracts, and an authoritative source map.

People and operation: role-based training, support routes, cutover rehearsal, rollback criteria, monitoring, backups, exports, incident runbooks, vendor escalation, and a named post-launch product team.

Add AI-specific readiness

    Bound context and tools

    Document what each model or Agent can read, which typed actions it may request, which effects need approval, and how denied or cross-scope access fails.

    Evaluate before authority

    Test representative, adversarial, stale, ambiguous, duplicate, and missing-data cases; measure error, escalation, cost, latency, and human correction.

    Control every change

    Version prompts, models, tools, schemas, workflows, and code; rerun evaluations and negative tests before promotion; keep rollback and audit evidence.

Evidence required before production

Reconcile migrated counts, totals, inventory, open transactions, and sampled records to the old authority; technically imported data that users do not trust is a failed migration.

Prove least privilege, segregation where required, approval, idempotency, concurrency, audit, export, restore, integration retry, and behavior when a provider or model is unavailable.

Have real users complete their work without coaching. Track time, errors, workarounds, escalations, and whether the new path is genuinely easier than Excel or the old system.

Treat go-live as a reversible business decision, not the date when the implementation team disappears.

    Run migration, permissions, integrations, communications, support, rollback, and reconciliation against a production-shaped environment.

    Business, data, security, and user owners sign the evidence; launch with tighter monitoring and clear manual fallback.

    Own the first 30 days

    Review incidents, corrections, adoption, AI evaluation drift, cost, performance, and backlog daily before expanding scope.
