Compare three-year cost per accurate completed process, not first-month subscription versus first demo. AI coding can reduce implementation time, but it does not remove maintenance.

Name the operating risk

With a vendor, review export, data residency, permissions, audit, availability, pricing changes, roadmap dependence, and integration ownership. With custom software, review who fixes incidents, protects personal data, migrates schema, monitors jobs, restores backups, handles concurrent edits, and approves AI-generated changes. The risk is not custom versus SaaS; it is responsibility that nobody has named, funded, tested, or documented.

Use a hybrid deliberately

A hybrid is an architecture, not indecision. Keep mature marketing, telephony, service, accounting, or compliance capabilities where they already work. Give the custom layer only the data and actions needed for the distinctive process, with stable identities, versioned mappings, exact authority, retries, audit, and reconciliation. Avoid copying the whole customer record into two sources of truth. Each field and state needs one owner.

Make the decision reversible

Run the shortlist against the same bounded scenario and real sample.
